What was going wrong before the programme started?

Training for rapidly evolving HCP-facing software was going out of date faster than the production model could keep up with. Every product change meant a new agency brief, a new budget line and a lead time measured in weeks.

The cost was not really the courses. It was that maintaining them required an external supplier every single time, which made scaling across global affiliates expensive and slow.

What did Julia Mattey actually do?

Designed a global training blueprint and the production process behind it, rather than another set of courses. The build used Articulate Rise with a reusable component library and AI-generated video for the media layer, catalogued in Cornerstone.

The critical decision was making localisation part of the template structure from the beginning. Retrofitting it after production is where most multilingual corporate e-learning loses its budget.

What changed as a result?

Roche Diabetes Care ended the 18 month programme with a scalable in-house training model, external agency costs down 40%, and completion and satisfaction rates above 90% across global affiliates. The format now reaches 100,000 people worldwide.

The part that outlasts the programme is the process. A product release no longer starts with an agency conversation, which is where the recurring saving actually comes from.

What was the Mission Train programme?

Mission Train was an 18 month programme at Roche Diabetes Care to replace agency-produced training for HCP-facing software with a production model the internal team could run themselves. Julia Mattey designed the global training blueprint, the production process and the reusable component library behind it.

How were external agency costs reduced by 40%?

By changing what gets produced. Instead of commissioning a finished course for each product release, Julia Mattey built reusable Articulate Rise templates and a defined route from product change to published update. Roche's own teams could then republish without an external brief, which removed most of the recurring agency spend rather than negotiating it down.

Which tools and platforms were used?

Articulate Rise for authoring, AI-generated video for the media layer, and Cornerstone as the catalogue and delivery platform. The component library was built so affiliates could localise and republish without rebuilding modules from scratch.
